The dimensions of
AI leadership in HR

This assessment measures your personal AI maturity across five areas that will define who leads and who lags in the AI era of HR.

AI Literacy
What you know about AI: capabilities, limits, and the landscape shifting around you
Questions 1–6
Maturity levels
Emerging Developing Advanced
AI Literacy is the foundation everything else rests on. It measures whether you can explain what large language models are, distinguish between types of AI, critically assess vendor claims, and understand why AI outputs can be wrong. It is not about being technical. It is about being informed enough to make good decisions, ask good questions, and engage with AI on your own terms.

HR leaders with high AI literacy are better protected against hype, better equipped to evaluate HR tech, and more credible when guiding their organizations through AI adoption.
AI Mindset
How you approach uncertainty, experimentation, and the pace of change AI demands
Questions 7–12
Maturity levels
Cautious Curious Pioneering
AI Mindset measures how you approach the uncertainty, speed, and discomfort that come with genuine AI adoption. It looks at whether you experiment, whether you seek out challenging perspectives, and whether you treat setbacks as data rather than failure.

This is the dimension that most separates leaders who are in motion from those who are waiting. Knowledge without a growth mindset stalls. Mindset without knowledge goes in the wrong direction. Together, they compound.
Practical Application
How actively you use AI in your work, from daily tasks to HR transformation initiatives
Questions 13–18
Maturity levels
Aware Practising Integrating
Practical Application is where intention meets reality. It measures whether you actually use AI tools in your daily work, whether you have designed workflows and piloted solutions, and whether you bring others along with you.

There is a pronounced gap between HR leaders who know about AI and those who use it regularly. This dimension identifies where you sit, and what closing that gap would look like in practice.
Ethical Awareness
How consciously you consider bias, fairness, privacy, and governance in AI-enabled HR decisions
Questions 19–24
Maturity levels
Forming Aware Responsible
Ethical Awareness is not a compliance dimension. It is a leadership one. It measures whether you can identify algorithmic bias in hiring and performance processes, whether you understand the regulatory landscape (including the EU AI Act), and whether you could defend your organization's AI practices to employees or a works council.

As AI scales in HR, so does the responsibility. Leaders who build ethical fluency early are better positioned and better protected.
Strategic Vision
Your ability to connect AI to people strategy, organizational value, and the future of HR
Questions 25–30
Maturity levels
Forming Developing Leading
Strategic Vision measures the highest level of AI maturity: the ability to connect AI to people strategy and organizational value. It looks at whether you have a point of view on how AI will reshape HR, whether you can link AI initiatives to business outcomes, and whether you have a plan for building AI capability in your team.

This is the dimension that separates execution from leadership. It is where HR becomes a shaping force rather than an adopting one.
Career Impact

What your AI maturity
means for your career

Each maturity profile has a distinct career signature, with a distinct set of opportunities and risks. Where do you see yourself?

0 – 30%
Exploring
You're at the start of your AI journey. The opportunity is entirely open.
Explorers are in the early stages of building AI fluency. They may have general awareness but haven't yet integrated AI into their practice or their thinking about HR's future. The risk at this stage is not irrelevance. It's the speed at which others are moving.
Career signals
AI is not yet a visible part of your personal brand or your HR agenda
You may be watching AI developments without acting on them
Starting now, with a bias toward hands-on experience, changes everything
31 – 50%
Navigating
You're building momentum. You have awareness and you're starting to connect the dots.
Navigators have the awareness and instincts to move forward but haven't yet built the depth or consistency that will define the next generation of HR leaders. This is often the most common profile, and also the one with the clearest, most achievable path to advancement.
Career signals
You're seen as someone who 'gets AI' but aren't yet leading on it
You have promising pilots or use cases but they haven't reached scale
Closing the gap between awareness and application is your highest-leverage move
51 – 70%
Shaping
You're making AI work for your teams. Clear direction, growing impact.
Shapers are doing the work. They combine real application with growing strategic clarity and are beginning to influence how their organizations think about AI in HR. They are credible, in motion, and increasingly visible as leaders in this space.
Career signals
Colleagues and leaders come to you for a view on AI in people strategy
You're beginning to build a reputation in the market, not just inside your organization
Scaling what works, and building governance, is your next frontier
71 – 85%
Catalysing
You're ahead of the curve. You're turning AI into people strategy.
Catalysts are a few steps ahead of most HR leaders. They are translating AI into real workforce value and are influential in shaping how their organizations approach AI at a strategic level. The question for Catalysts is not 'what do I do next?' but 'how do I bring others with me?'
Career signals
You're being invited into conversations beyond HR: strategy, board, or external platforms
Your challenge is now organizational change, not personal capability
Sharing what you've learned is both a professional responsibility and a differentiator
86 – 100%
Pioneering
You're setting the agenda. Few HR leaders are where you are.
Pioneers are operating at the frontier of AI in HR. They combine deep knowledge, consistent application, ethical leadership, and strategic vision in ways that are rare. The challenge for Pioneers is not catching up. It's navigating uncharted territory responsibly and helping the profession find its footing.
Career signals
You are a reference point in the HR profession on AI, internally and externally
Your thinking shapes how others in the field understand what good looks like
The profession needs you to lead openly, in writing, in dialogue, and in governance
About the Index

Built on evidence.
Designed for leaders.

Thirty questions. Five dimensions. One clear picture of where you stand on AI. The AI Maturity Index is grounded in three of the most cited frameworks in the field, translated into a tool built specifically for the CHRO agenda.

Why measure AI maturity at all?

Most HR leaders know AI matters. Far fewer have a precise read on where they personally stand, or what that means for their credibility, their team, and their organisation's direction.

This assessment gives you a structured, evidence-based answer, across the five dimensions that research consistently identifies as defining AI readiness in leadership roles.

Three leading frameworks
BCG
AI Maturity Matrix
BCG's matrix maps organisations across four stages of AI maturity, from experimentation through to transformation. The index draws on BCG's emphasis on strategy, culture, and the human factors that separate genuine capability from surface-level adoption.
Gartner
AI Maturity Model
Gartner's five-level model from Awareness to Transformational provides the backbone for this assessment's profiling logic. Their research on the gap between AI awareness and genuine integration directly shaped the Exploring-to-Pioneering spectrum.
Deloitte
AI Maturity Model
Deloitte's research on responsible AI and workforce readiness grounds the Ethical Awareness and Strategic Vision dimensions. Their finding that governance and culture are as predictive as technical skill is central to how this index is scored.
